Where the work is planned, and each step approved

The Project Layer is the console operators use to set out a piece of AI work, break it into steps an agent can carry, approve each step and see what has been done. It is the companion to the Decision Bus and is in production for our own delivery.

The problem

A decision inbox answers one question well: may this happen? It does not answer the questions that come before and after. What are we trying to build? Which parts are safe to hand to an agent and which need a person? How far along is it, and what is waiting on whom? Without a place for the plan, the approvals in the inbox are disconnected from the reasons for them.

What we built

A console that sits alongside the Decision Bus. An operator writes down the work in plain terms, splits it into steps, and marks which steps an agent may carry and which stop for a person. Each step's approvals flow through the Bus, so the plan and the decisions are one record rather than two. The console shows what has been done, what is in progress and what is blocked, for every project we are running.

It is in production for aXai's own delivery, which includes the AI and software projects we build for clients.

The judgement it took

The tempting version of this tool is a project-management board with an AI button on it. We went the other way: the unit of planning is the decision, not the task. A step is only defined when someone has said what would need approving inside it. That makes the plan slower to write and much easier to trust.

It also set the size of a step. A step has to be small enough for an operator to judge in one sitting, and large enough that an agent can carry it without asking for direction at every turn. Finding that size took several rounds on our own projects.

The evidence we can show

The plans and step records for our own work, with identifying details removed. On your project, you can see the plan, the steps and the approvals as they happen, and keep the record when the work is done.
