Decision Bus

In production

Every decision an AI agent needs, in one inbox

The Decision Bus is how aXai governs its own AI-built work. When an AI coding agent wants to do something that needs a human call, the request lands in one inbox. A person approves or refuses it from their phone, and every decision is recorded.

The problem

AI coding agents can carry a great deal of work unattended: writing code, running tests, opening changes for review. The risk is not that they do too little. It is that when several agents are working at once, nobody can say afterwards who approved what, on what basis, or whether the approval happened at all. Approvals scattered across chat windows and terminals are not a record.

We felt this in our own delivery first. As more of our work was carried by agents, the question "who said yes to this?" needed an answer that did not depend on memory.

What we built

A single bus that every agent's requests travel along. Anything that needs a person, such as a change to production, a spend, a message to someone outside the team, stops at the inbox and waits. The person sees what is being asked, the context, and the options, and answers with one tap from wherever they are. The answer, the time and the reason are written to the record, and only then does the agent continue.

It is in production for our own AI delivery and is covered by a large test suite, so a change to the Bus cannot quietly loosen a rule. Its companion, the Project Layer, is where the work the Bus carries is planned and approved.

The judgement it took

The design choice that mattered most was keeping convenience out. A bus holds only if every request that meets the rule stops at the inbox, including the ones that look "obviously fine". So every one of them stops, without exception, and the decision is recorded whether it was yes or no.

The second call was the phone. Decisions arrive at inconvenient moments, and a system that only works at a desk would be bypassed within a week. Making the inbox usable in seconds from a phone was what made it usable at all.

The evidence we can show

The decision record for our own projects, with identifying details removed, and the test suite that guards the rules. On a project we deliver for you, the decisions we make about your system are recorded the same way, and you can see them.

What you can buy from this now

The same governed way of working, applied to the AI and software projects we deliver for you.

Why aXai

aXai is a disability-led AI, software and accessibility company. We build AI systems, software, and concepts and prototypes ready to scale, and we deliver them through AI-supported work: skilled people with disability in real, properly paid roles, working to clear quality standards, with AI removing the barriers and people keeping the accountability.

Every project runs on our own infrastructure, the Decision Bus and Project Layer, so each step is planned, signed off by a person and on the record. That is our operating advantage. Read how it works.
